CX transformation sounds straightforward: improve the customer experience, modernize the operation, and make the results measurable. In practice, changing the systems, processes, technology, and teams behind customer interactions is much harder. Many organizations invest in new tools or initiatives without seeing a meaningful change in the metrics that matter.
That gap is visible at the industry level. In Forrester’s 2026 Total Experience Score rankings, only 20% of brands measured in both 2025 and 2026 improved their CX Index scores, while 8% declined. Most showed no change. Earlier McKinsey research on CX transformations found that transformations combining a customer-focused mindset with operational and IT improvements can produce a 20% to 30% increase in customer satisfaction and economic gains of 20% to 50% of the cost base addressed.
So what does a successful CX transformation actually look like in a support operation? We reviewed eight Helpware client programs to see which changes produced measurable results, how quickly those results appeared, and what moved along with them. Across the cases, AHT fell by as much as 56%, FCR rose from 61% to 81%, and CSAT reached above 90%. Read on to see how we achieved these results and, more importantly, what you can take away from each case for your own support operation. Each case gives you the baseline, the change made, the result, and the timeframe behind the numbers.
What a CX Transformation Changes (and What It Doesn’t)
A CX transformation redesigns the system behind customer interactions: the knowledge agents use, the way tickets are routed, the tools that hold customer history, and the training that shapes behavior. A new script or a single hire can improve one touchpoint. A transformation changes the operation more broadly, so its effects can show up across multiple metrics.
That distinction matters when you measure results. Track three KPI families together:
- Sentiment: CSAT and QA scores show how customers and reviewers judge the experience.
- Operational: AHT, FCR, wait time, abandon rate, and SLA adherence show whether the process improved.
- Financial: Peak headcount, cost per contact, and retention connect CX performance to the budget.
Looking at all three gives you a clearer picture of whether a change improved one part of the customer experience or affected the operation more broadly. Our guide to call center performance metrics defines each measure in detail. For programs that start with strategy rather than staffing, our CX consulting services cover journey design, technology selection, and operating-model change.
How We Chose Our CX Case Studies
We publish this guide, and every case study below comes from our client work. We selected the cases using four criteria and report each result as published. The same criteria can help you assess vendor case studies and decide whether a result is relevant to your operation.
- Name the metric. The case reports AHT, FCR, CSAT, QA, abandon rate, or a staffing figure, rather than simply claiming “better service.”
- State the timeframe. The case says when the result was achieved: 40 days, 90 days, or one peak season.
- Describe the lever. The case explains what changed, such as the technology, process, knowledge base, or team structure.
- Publish the source page. Every case links to a public source where you can review the published results yourself.
We also flag cases that don’t provide a baseline. You’ll find those notes in the metric ledger and the pressure-test section later in the article.
Ecommerce CX Transformation Case Studies
Ecommerce support has to handle sharp changes in demand, from product launches and sales events to holiday volume. The three retail programs below took different approaches to scaling support while maintaining service quality. Our ecommerce and retail BPO services page covers the broader range of support services we provide for this vertical.
American fashion brand cuts AHT 53% without new hires
Situation: Ticket volume jumped by as much as 65% during launches and sales. Routing followed a first-in, first-out model with no skill matching, the knowledge base was outdated, and agents answered repetitive questions one at a time.
What changed: Our team connected Forethought Solve to Zendesk support operations to automate repetitive replies, deflecting 30% of “Where’s my order?” tickets. Intelligent routing separated Tier 1 and Tier 2 work and prioritized VIP customers. The knowledge base was also rebuilt and tagged for AI search.
| Metric | Before | After |
|---|---|---|
| Average handle time | 8.5 min | 4 min |
| First-response wait | 4.2 hours | 1.6 hours |
| Ticket capacity | Baseline | +68% |
| CSAT | Not published | 90.75% |
The takeaway: Fix the knowledge base before adding agents. Read the fashion brand’s 90-day results.
Custom apparel company launches live chat and reaches 98% QA
Situation: A custom team-apparel platform needed broader coverage and faster agent ramp-up as volumes grew, without letting quality slip.
What changed: Helpware launched a live chat support channel with AI-powered intent detection and automated triage. The team connected Salesforce, NetSuite, and Calabrio, built Power BI dashboards, and rebuilt onboarding around QA-focused coaching.
Results: The new chat channel reached its target of 12 chats per agent per day, while QA scores rose to 98%. The case reports a shorter ramp time but gives no figure and does not publish a starting QA score.
The takeaway: Launch a new channel with triage and coaching built in from day one. See the apparel company’s live chat launch.
Furniture brand doubles its support team in three weeks
Situation: New product lines and markets overloaded a small team. Wait times, abandonment, and QA scores all deteriorated.
What changed: Our bilingual English and Spanish team in Guadalajara, Mexico went live on secure virtual machines, removing the need to wait for physical seats. Calabrio handled scheduling and QA monitoring, Jabber and Finesse managed routing, DispatchTrack gave agents live delivery data, and the knowledge base was retagged by inquiry type.
| Metric | Before | After |
|---|---|---|
| Support headcount | Baseline | 2x in 3 weeks |
| QA score | 85% | 90% |
| Abandon rate | Baseline | −20% |
The takeaway: Give agents the delivery data customers ask about most. Read the furniture brand’s three-week scale-up.
Case Studies on Improving First Contact Resolution
FCR suffers when agents don’t have the answers or the full customer record they need. In multi-country operations, fragmented systems and different processes can add another layer of friction. This case addressed both by bringing knowledge, routing, and training into one support operation.
Merged health platform lifts FCR from 61% to 81%
Situation: Two healthcare companies merged in late 2023 into one employer health platform serving more than 20 million members. Each side kept its own tools, SLAs, escalation paths, and knowledge base, and agents lost time moving between them.
What changed: Helpware launched 30 Tier 1 agents in the Philippines and 20 Tier 2 agents in the US in early 2024. The team merged both knowledge bases into one Confluence taxonomy, deployed Zendesk with custom middleware that routes each ticket to Salesforce or the proprietary CRM by issue type, and built a hybrid training track.
| Metric | Before | After (90 days) |
|---|---|---|
| First contact resolution | 61% | 81% |
| Average handle time | 12.7 min | 7.1 min |
| Agent ramp time | 30 days | About 17 days |
| CSAT | 78% | 91% |
| SLA adherence | 74% | 96% |
The takeaway: Give agents consistent knowledge and customer context before relying on coaching alone to improve FCR. The client later expanded the partnership into payment screening and a new support site in Ukraine. Read the health platform’s FCR results.
Reducing AHT With Digital Channels and AI
Handle time can fall when you remove steps that don’t require an agent, such as identity checks, searching for policies, or answering questions that a Help Center can handle through self-service. The two cases below show how knowledge improvements and AI-assisted intake can reduce the work required during each interaction.
Print-on-demand platform cuts AHT 56% with a knowledge rebuild
Situation: A global print-on-demand platform operating in more than 30 countries relied on outdated articles and inconsistent regional policies. Customers abandoned the Help Center and filed tickets instead, while agents made avoidable errors.
What changed: In Q2 2024, Helpware rewrote every policy and support article in a short, searchable format, aligned regional policies, and simplified Help Center FAQs for self-service. Team leads now review content daily. The rollout took under three months, in time for peak season. If you’re rebuilding a knowledge base, our guide to getting more from your knowledge base covers how to organize and maintain content for both agents and customers.
| Metric | Before | After |
|---|---|---|
| Average handle time | 112 sec | 49 sec |
| Agent error rate | Baseline | −28% |
| Escalations | Baseline | −30% |
| Seasonal team size | 45 core agents | Up to 120 at peak (2.5x) |
The takeaway: A better knowledge base can reduce the work agents have to do on routine contacts while also giving customers more opportunities to find answers themselves. Read the print platform’s knowledge management case.
Medicare Advantage tech company trims 40 seconds from every call
Situation: This healthcare technology client scaled from 75 agents to as many as 450 during the September to December peak. Every agent verified each caller’s name, date of birth, and account ID by hand, adding work to every call and contributing to longer queues.
What changed: Helpware built Aiden, a custom AI virtual assistant that collects and verifies caller details, then passes the verified member to a live agent. Teams exploring this model can learn more about our AI customer service outsourcing offering.
Results: Aiden cut 40 seconds from each call, a 23% reduction. During the 2024 peak season, the client needed 390 agents compared with the 450 it staffed in the previous two years, a 13% reduction. Call quality held steady.
The takeaway: Automating a defined intake step can reduce work for agents without requiring AI to handle the entire conversation. Read the AI intake case study.
US Enterprise CX System Integration Case Studies
Integration work rarely gets the attention that new customer-facing features do, but disconnected systems can make every support interaction harder. When the CRM, ticketing platform, and phone system don’t share data, agents may have to rebuild customer context from one contact to the next. The merged health platform above shows how middleware can connect existing systems. This case shows what that work can look like in a new support environment.
Office phone systems provider unifies support in 90 days
Situation: A US company that designs, installs, and maintains office phone systems needed to build omnichannel support, create a Tier 1 process that fit its existing Tier 2 engineering team, and bring clean data into the new platform.
What changed: Helpware ran a discovery phase and four requirements workshops, then implemented Zendesk with a custom integration. The team brought phone, email, and WhatsApp into one queue, defined Tier 1 triage and escalation rules, and built daily data synchronization with legacy systems. Our CX technology services cover this type of platform selection and integration work.
Results:
- More than 500 user records migrated from the legacy database into Zendesk.
- Customer records stayed above 99% accurate across systems through daily synchronization.
- The platform handles an estimated 1,000+ tickets per month across three channels.
- Tier 1 handoffs now align with Tier 2 engineering workflows.
The takeaway: Discovery and data synchronization can be just as important as platform configuration when you’re building a new support operation. Read the custom Zendesk system case study.
Omnichannel and Retention Wins
Omnichannel support works when customer history follows them across channels and each channel has agents trained for the type of interaction they handle. Our omnichannel customer support guide covers the strategy behind this model. The case below shows how that strategy translated into an operating model and measurable results.
Lingerie brand reaches 92.2% CSAT in 40 days
Situation: A New York-based intimates brand with a three-tier membership model needed high-touch support for shipments, returns, refunds, and subscription cancellations without slowing response times.
What changed: Helpware split the work by channel: 10 voice sales agents in Guadalajara and 10 chat and SMS agents in Manila. Agents trained by channel using a scenario-based learning system, with 80% of the content drawn from real and simulated tickets. Automated daily ticket assignment helped clear backlogs, while biweekly coaching kept quality on track.
Results: Within 40 days, CSAT reached 92.2% across all channels against a 90% goal, while the productivity score reached 58 against a goal of 50 on the client’s internal model. The case also reports faster resolution and lower AHT but doesn’t publish figures for either. Read the lingerie brand’s cross-channel case.
Retention: Headspace keeps net retention near 70%
Retention is influenced by more than support alone, so it can be harder to connect a specific support change to a retention result. One client case provides a direct figure. A former Senior Manager of Partner Success at Headspace said on our customer support outsourcing page that Helpware maintained net retention of about 70%, roughly 20% above the original plan. For tactics that can support retention, see our customer retention management strategies.
How to Pressure-Test a CX Case Study Before You Trust It
A published case study isn’t automatically a trustworthy one. Vendors can present real results without giving you enough context to judge what caused them or whether they apply to your operation. Use these five checks on any case study, and hold ours to the same standard.
| What to ask | What to look for | Why it matters |
|---|---|---|
| What was the starting number? | A published baseline next to the result | “QA rose to 98%” means little without the starting point. |
| How long did it take? | A stated timeframe | A 90-day result and a two-year result call for different plans. |
| Did headcount change? | Staffing before and after | The furniture brand doubled its team, which explains part of the change in abandon rate. |
| Is the figure measured or estimated? | Words like “estimated” or “projected” | The phone systems case gives 1,000+ tickets per month as an estimate. |
| Who scored it? | Client metric, vendor metric, or internal model | The lingerie brand’s productivity score of 58 uses the client’s internal scoring model. |
A case study with a clear baseline, timeframe, methodology, and source is easier to assess and compare with your own operation. When key details are missing, ask the vendor for them before you rely on the result. Change management deserves the same scrutiny. Our guide to change management for BPO implementation covers the questions to ask about rollout.
